As an asset Darmian's value has depreciated, he's 3 years older, just had 3 horrible years of football and is obviously not in his managers plans. So recouping our money would have been a good deal in my opinion.
And it is in my opinion a significant financial outlay if he does stay. When you factor in losing a potential £12m fee and his £3m+ wages thats £15m. Almost twice the £8m the club reportedly deemed significant enough to hold out for in negotiations with Juve.

I am kind of at the stage where I think that playing an academy/ reserve player would be the best call rather than an expensive new contract renewal for him. I doubt they would fair significantly worse than him in the few games he would even play.
